About
Ujjaval leads close to the work.
Ujjaval Verma is a fractional CTO and architect. He turns working prototypes into revenue-grade platforms and owns what that takes: architecture, vendor integrations, compliance readiness, and team delivery. Recent engagements include an AI-powered insurance quote-comparison platform, SOC 2 readiness alongside payroll integrations spanning hundreds of HR systems, and AI developer agents working in a production codebase, held to the human bar.
Before that came more than a decade inside systems where failure was not an option. He built clinical software that clinicians depend on, ran device management for enterprise fleets, and led payment platforms processing two million transactions daily. Each system raised the bar on the one before it.
He is also an angel investor, with about twenty investments and five exits through SeaChange Fund and direct cheques, and a mentor to 50+ working engineers, one-on-one through Scaler Academy since 2020.
The road here
From clinical records to national-scale payments.
-
Foundations · Epic and Microsoft · 2012 to 2016
Systems that could not fail.
At Epic he built break-the-glass emergency access for clinical records, a HIPAA control that lets clinicians reach charts outside their normal permissions in an emergency, with every override logged and justified. At Microsoft he was the primary engineer for Intune's canonical-name service, part of the suite managing enterprise device fleets.
-
Senior engineering · Expedia and ExpertVoice · 2016 to 2019
Payments and scale, hands on.
At Expedia he helped build the AWS-powered payment processing services handling 97% of the company's transactions, work that cut annual hardware costs by 25%. At ExpertVoice he wrote the batch analytics workflow behind the marketer platform's autocomplete, cutting campaign page load from around eight seconds to under three.
-
Scale leadership · PhonePe · 2020 to 2022
Two million transactions a day.
Technical lead for recharge and bill payments at one of India's largest consumer payment apps. He drove the direct NPCI integration behind that daily volume, and launched a subscriptions category that grew to the leading market share among competitors. He also owned the hiring bar, conducted performance reviews, and formally mentored engineers on architecture and career growth.
-
Platform architect · BenefitBay · 2023 to 2025
The client-facing technical owner.
Primary client-facing technical owner for a health-benefits platform: scoping, roadmap, and delivery commitments made in direct client conversations. He built the Finch Connect payroll integration, letting clients connect hundreds of HR and payroll systems, and automated the data syncs that now save 50,000+ hours of manual effort a year. The AI-assisted delivery workflows he drove doubled the team's velocity.
The platform work traveled with him the whole way: AWS and GCP for most clients, Azure when the enterprise demands it, bare-metal Hetzner when cost discipline matters. He is an AWS Certified Solutions Architect. He has had a hand in active-active datacenter setups where downtime is not an option, run SOC 2 readiness with Deloitte and Caylent, and shipped systems built to HIPAA controls.
Teaching
Fifty engineers, one at a time.
The mentoring sessions cover system design, architecture, and the career questions in between. He also delivers quarterly masterclasses to live audiences of 75 to 150 engineers, 20 sessions and counting, with recent ones on tech leadership and using AI tools well. Scaler featured him in its mentor spotlight, “Teach and Grow”.
Investing
What a pitch has to survive.
From 2016 to 2025 he was a member of SeaChange and its screening committee, where pitch-deck review and due diligence were part of the regular work. Direct investments include Kovo Fitness, alongside the fractional CTO engagement, and ReShield, an access-governance startup acquired by Rubrik in 2025. He mentors founders on pitching, and he knows what a technical story has to survive before an investor writes a cheque. He has sat on both sides of the diligence table.
